Forging Scale in the US Medicare Market

How we built the strategy and design framework for a national acquisition play.

When most people hear “Medicare,” they don’t think fast-moving innovation. They think paperwork, complexity, and an alphabet soup of plans that make your eyes cross.

So when a leading US-based Medicare insurance brand briefed us in 2023, it wasn’t about launching a shiny campaign. It was about building a machine — a way to acquire, integrate, and scale multiple independent Medicare insurance agencies into one cohesive ecosystem.

Their goal was ambitious: to roll up smaller agencies under a unified umbrella while maintaining their performance, data integrity, and brand identity. The challenge? None of that infrastructure existed yet.

The Challenge: A Brilliant Idea, Zero Framework

The client had a vision — a nationwide portfolio of acquired agencies that could operate independently but report centrally. Smart move. But every good M&A strategy needs digital scaffolding strong enough to support it.

They needed:

  • A scalable acquisition model and responsive framework.
  • A consistent user experience across dozens of potential agency sites.
  • A centralised design system to deploy fast, clean, and repeatable builds.

That’s where we came in.

The Forge Approach: Think Like Engineers, Move Like Creatives

We approached this one like a product build, not an ad brief. Strategy first, pixels second.

Our team mapped out the end-to-end acquisition journey — from the point an independent agency entered the pipeline to when it was fully integrated into the client’s portfolio. We identified every touchpoint, every data dependency, and every friction point that could slow the rollout.

From there, we built the system architecture and responsive framework, then turned it into a robust Figma design system that could be deployed, customised, and scaled by the client’s internal team.

This wasn’t about making something look good — it was about making it work hard.

The Execution: Fast, Flexible, Forge

We moved quickly — really quickly. The full product strategy, responsive framework, and Figma system were developed in record time. Our UX and design teams delivered a modular ecosystem that could flex to fit any agency’s footprint while maintaining brand consistency and compliance.

Then we handed it off. Seamlessly.
The client’s internal dev team took our designs and deployed directly to their platform — no drama, no rework, no “final-final-v7” files.

Within weeks, the first agency integrations were live.

The Outcome: A Scalable Acquisition Engine

What we delivered wasn’t a one-off project — it was infrastructure for growth.

The brand now has a blueprint for acquiring and integrating independent agencies at scale, backed by a cohesive digital identity and a ready-to-roll design system.

We built the tools, they built the empire.

The Insight

The future of marketing doesn’t always start with a campaign. Sometimes it starts with architecture — the frameworks, systems, and integrations that make scale possible.

And that’s the kind of work that gets us fired up at Forge. Building the things that make brands unstoppable.
